Build vs buy: when a custom AI tool is worth it

"Should we build a custom AI tool, or just buy something off the shelf?" It is the most common question we hear at the start of an engagement. The honest answer is usually buy, sometimes build, and knowing which is which is worth more than the tool itself.

Custom software is seductive. It promises a perfect fit. But a perfect fit you have to maintain forever is not always a bargain. Here is how we think it through.

When to buy

For common, well-solved problems, buy. Email, accounting, CRM, helpdesks, scheduling, these are mature categories where off-the-shelf products are cheaper, already maintained, and hardened by thousands of other customers. Building your own version means paying to reinvent something that already works, then owning it forever. Do not build what you can buy.

When to build

Building earns its keep when the thing you need is genuinely yours. That usually means one of these is true:

  • Your process is your edge. The workflow is a source of advantage, and no generic tool captures it.
  • Nothing fits. You have looked, and every option would force you to bend your business to match the software.
  • The real need is glue. Your tools do not talk to each other, and the value is in connecting them around your specific process.
  • Data or privacy demands it. The problem touches sensitive data that cannot leave your control.
Build what makes you different. Buy what makes you the same as everyone else.

The hidden costs of both

Neither option is free of downsides, and the sales pitch rarely mentions them. Buying brings subscription creep, lock-in, data trapped in someone else's system, and the slow accumulation of workarounds for the ways the tool "almost" fits. Building brings upfront cost, the need for real ownership, and ongoing maintenance, a custom tool with no one tending it becomes a liability.

The middle path that usually wins

The best answer is rarely all-build or all-buy. It is to buy the commodity pieces and build a thin custom layer that connects them and encodes your unique process. You do not need to build your own CRM. You may well benefit from building the intelligent workflow that sits on top of it, pulling from your tools, applying your rules, and doing the specific work only your business needs. In our experience, the highest-value AI work is exactly this: the glue and the workflow, not reinventing the platform underneath.

A simple test

When you are unsure, ask one question about the capability: is this our competitive edge, or is it table stakes? If it is table stakes, something every business in your position needs, buy it and move on. If it is genuinely part of what makes you better than your competitors, that is worth building and owning. Spend your build budget where it creates advantage, and buy everything else.
